Abstract

This study examines Arla A/S’s current strategic position in the dairy products market, as well as a concrete proposal for which business strategy Arla A/S should follow going forward to strengthen their position in relation to competitors. The global dairy industry is undergoing significant transformation, driven by increasing consumer demand for health-conscious, sustainable, and climate-friendly products. Arla Foods, a major international dairy cooperative, is responding to these challenges and opportunities through its strategic vision, Future26. This five-year plan involves a EUR 4 billion investment in sustainability, digitalization, production technologies, and product innovation. Arla operates in a dynamic and highly competitive market shaped by regulatory pressures, shifting consumer preferences, and the rise of plant-based alternatives. To maintain and grow its market position, Arla must pursue a clear and focused business strategy. Based on comprehensive internal and external analyses, this report concludes that Arla should adopt Porter’s differentiation strategy, focusing on product development as the primary growth strategy, supported by market penetration. Arla’s strong brand, innovation capacity, and sustainability efforts position it well to deliver unique value to consumers in a quality-driven market where cost leadership is less feasible. Ansoff’s growth matrix further supports product development and market penetration as strategic priorities, allowing Arla to build on existing strengths while addressing new consumer needs. Selective market development in high-potential regions is recommended, whereas diversification should be pursued only where clear synergies exist. To achieve robust and long-term growth, Arla should continue leveraging a mix of organic growth, mergers and acquisitions, and strategic alliances. This balanced approach enables deeper innovation, faster market access, and effective resource utilization. In conclusion, Arla should pursue a differentiation strategy supported by product development and market penetration, while maintaining a strategic balance between growth methods to strengthen its global competitiveness and drive sustainable development.
